As a Champion, you help teams move from AI curiosity to real adoption. Prompt Challenges and experimentation can surface ideas. Reusable assets can make promising workflows easier to try. The next step is showing which examples are actually changing how work gets done. That is where use cases matter.
A workflow is the process your team follows to complete a task. A use case is a proven example of AI applied to that workflow in a way that creates visible, repeatable value. Strong use cases are not just interesting experiments. They show where AI helps people complete real work faster, more clearly, more consistently, or with less friction.
In practice, AI adoption often moves through this sequence:
Identify workflows → test in context → validate use cases → package and share what works
Moving from workflows to use cases turns early experimentation into trusted proof. It gives teams concrete examples they can learn from, adapt, and repeat. It also helps leaders see where AI is beginning to support real work, not just generate enthusiasm.
For a use case to spread, it is important to be able to answer three questions:
What changed? What does the workflow look like now that AI is part of it?
What is the value? Did the workflow become faster, clearer, more consistent, higher-quality, easier to complete, or easier to scale?
Can others repeat it? Can another person or team follow the same steps and get a similar result?
A champion's role is to spot the examples with the strongest signal, make the value visible, and turn those examples into repeatable assets others can use. The goal is not to create a long list of experiments. The goal is to find the few workflows that are worth scaling and make them easy for others to adopt.

Across organizations, several patterns stand out.
Specific workflows build more momentum than abstract features. Adoption happens more naturally when AI is tied to real work: summarizing customer insights, drafting leadership updates, preparing RFP responses, creating onboarding materials, or standardizing recurring team outputs.
The best starting points are both valuable and winnable. High-impact use cases do not always need to be complex. Early momentum usually comes from workflows that happen often, have clear inputs and outputs, and can show a visible before-and-after improvement without requiring heavy coordination, integrations, or approvals.
Workshops help teams move from ideas to decisions. Use case workshops and Prompt Challenges are useful when they do more than generate ideas. The best sessions help teams evaluate candidate workflows, make tradeoffs, identify owners, and choose what to test next.
Champions turn local wins into reusable assets. A win is not fully enabled until someone else can understand it, try it, and repeat it without relying on the original creator. Repositories and Records help proven examples scale. The strongest programs do not let use cases disappear into Slack threads, meeting notes, or one-off demos. They collect examples, tag them by role or workflow, clarify their readiness, and make it easy for teams to find what works.
Impact stories are strongest when they show workflow change. Time saved can be useful, but it is not the only signal of value. Sometimes the stronger signal is improved consistency, fewer revision cycles, clearer handoffs, better output quality, increased throughput, or work happening reliably that used to happen inconsistently.
These patterns point to a simple best practice: start with real workflows, prioritize the ones most likely to create visible momentum, validate what changed, and package the strongest examples so others can use them.


What makes a strong use case

Not every AI experiment is ready to become a use case. A strong use case is tied to a real workflow, creates credible value, and can be repeated by others.
A strong use case has:
A specific workflow The task or process is clearly defined, such as drafting weekly updates, summarizing support tickets, preparing performance review drafts, or creating first-draft campaign briefs.
Visible value There is a clear improvement in the work. This could include time saved, fewer steps, fewer revision cycles, better consistency, improved quality, reduced coordination friction, or more reliable outputs.
Manageable complexity The use case does not require so many handoffs, approvals, integrations, unclear inputs, or edge cases that it becomes difficult to operationalize. High-complexity use cases may still be valuable, but they are often better pursued after simpler wins build trust and momentum.
Repeatability Another person can follow the same process and achieve a similar result. The workflow has clear inputs, steps, outputs, and guardrails.
Alignment to priorities The use case connects to something the team or organization already cares about, such as faster reporting, better customer response, clearer decision-making, improved consistency, or more efficient knowledge-sharing.
Evidence of workflow change The use case shows more than usage. It shows how the work itself is changing: what happens differently, what is easier now, what output improved, or what the team can now do more reliably.
Meeting these criteria is what elevates an AI application from an interesting experiment to a proven example worth sharing.


Champion-led use case workshops

Workshops are one of the most effective ways to move from scattered experimentation to structured use cases. They give teams dedicated time to identify workflows, evaluate which ones are worth pursuing, and decide what to test next.
A useful workshop should do three things:
  • Surface candidate workflows
  • Evaluate them with shared criteria
  • End with a short list of priority use cases, owners, and next steps


How Champions run workshops

1. Start with a shared framework Before brainstorming, align the group on what makes a strong use case. The goal is not to collect every possible AI idea. The goal is to identify workflows that are valuable, repeatable, and realistic to test.
Use a simple lens:
  • Impact / Value: How much would this improve work that matters?
  • Complexity / Effort: How much coordination, clarification, process change, or support would be required?
  • Frequency: How often does this workflow happen?
  • Readiness: Are the inputs, outputs, owners, and success criteria clear enough to test?
2. Get concrete about the workflow Ask participants to describe the actual work, not just the AI idea. Useful questions include:
  • Who performs this workflow?
  • Who depends on the output?
  • How often does it happen?
  • What happens immediately before and after the task?
  • What tools, inputs, or handoffs are involved?
  • Where does the work slow down, vary, or require manual cleanup?
This helps the group avoid mistaking a small task for the full workflow or underestimating hidden complexity.
3. Bring real examples Ask participants to bring actual work: notes, drafts, recurring reports, support tickets, templates, meeting summaries, or other materials they already use. Real inputs make it easier to test whether AI can improve the workflow in practice.
4. Test and compare Have participants apply AI to the workflow and compare the before-and-after. Look for evidence of change:
  • Was the output faster to create?
  • Was the quality better?
  • Were fewer revisions needed?
  • Was the structure more consistent?
  • Did the workflow reduce manual coordination or cleanup?
  • Could someone else repeat the same process?
5. Prioritize the strongest candidates Do not leave with twenty interesting ideas. Select the top one to three workflows that are most likely to create visible momentum.
A good early use case usually has:
  1. High frequency
  1. Clear inputs and outputs
  1. Low friction
  1. Visible value
  1. A defined owner
  1. A realistic first milestone in the next two to four weeks
6. Capture what needs more work Some ideas may be valuable but not ready. If a workflow requires heavy governance, multiple integrations, unclear ownership, or significant cross-team coordination, capture it as a strategic initiative to revisit later. Do not let it crowd out lower-friction starting points.
Champion Tip: Start with one team or department. Once you have three to five validated use cases, package them clearly and use them to help other teams replicate the process.


How to validate a use case

Validation does not require perfect ROI. Early on, the goal is to gather credible evidence that AI is being used in real work and that the workflow is beginning to change.
Use a simple evidence ladder:
1. Activation Are people returning to AI after initial exposure? Example: A team member uses a prompt pack or GPT after a workshop instead of only during the session.
2. Repeat usage Are people using AI for the same type of work more than once? Example: A team uses AI weekly to draft leadership updates or summarize customer feedback.
3. Workflow change Is AI changing how the work gets done? Example: The team now starts from an AI-assisted first draft, uses a standardized template, reduces manual follow-up, or produces outputs more consistently.
4. Business relevance Why does that workflow change matter? Example: The team is reducing revision cycles, increasing throughput, improving consistency, accelerating decision-making, or returning time to higher-value work.
This ladder helps you avoid jumping from “people used AI” to “AI drove ROI” too quickly. Instead, it gives you a credible way to explain progress: what changed, what evidence supports it, and why it matters.

Useful validation questions

When documenting a use case, ask:
  • What workflow changed?
  • Who is using it?
  • How often is it being used?
  • What did the workflow look like before?
  • What does it look like now?
  • What signal can we credibly support today?
  • Is the strongest signal time saved, quality improved, consistency increased, revisions reduced, throughput increased, or something else?
  • What can we prove now, and what should we not overclaim yet?
The best impact stories are grounded in real workflow change. They do not need to be inflated to be useful.


How to package use cases for reuse

A use case is only valuable at scale if others can find it, trust it, and repeat it. That means Champions need to package wins as reusable assets, not just share them as stories.
A strong use case package should include:
The workflow What role, team, or process this use case supports.
The problem What was slow, inconsistent, manual, unclear, or hard to scale before.
The before-and-after What changed once AI became part of the workflow.
The value signal The clearest evidence of improvement, such as time saved, fewer revisions, better consistency, reduced handoffs, or more reliable outputs.
The steps A short, repeatable process someone else can follow. Keep it practical and limited to the core steps.
The inputs What someone should paste, upload, reference, or prepare before using the workflow.
The output example A “golden” example of what good looks like.
The guardrails When the workflow is appropriate, what inputs are safe to use, what needs human review, and where the workflow should not be used.
The handoff asset A prompt pack, GPT, how-to guide, demo recording, workflow template, SOP, or playbook entry that makes the use case easier to repeat.
The owner Who maintains the use case, updates the asset, and answers questions as the workflow evolves.
A simple format can work well:
Task → Before → After → Impact → How to repeat it
For example:
Task: Draft weekly leadership updates.
Before: Team leads manually gathered notes from multiple sources and rewrote updates from scratch.
After: AI helps synthesize existing notes into a standardized first draft.
Impact: Updates are faster to prepare, more consistent across teams, and easier for leadership to scan.
How to repeat it: Use the shared prompt pack, paste the weekly notes, review for accuracy, and finalize using the standard update format.


Sharing and scaling use cases

A great use case can still stall if it is shared in the wrong format. Sharing a win is not the same as enabling adoption. The format should match the behavior you want to create.
Use this decision lens:
Use a demo when people need belief. Demos are useful when the audience needs to see what AI can do in real work before they are ready to try it.
Use an artifact when people need repeatability. Artifacts are useful when people are interested but do not know how to reproduce the workflow on their own.
Use a lab or practice session when people need confidence. Labs are useful when teams need hands-on practice applying AI to their own workflows.
In many cases, the strongest approach combines formats. A demo can build belief, but it should usually be paired with an artifact so people can take the next step without relying on the Champion to recreate the workflow for them.

How to share use cases well

Tell the story clearly Use the Task → Before → After → Impact format so the value is easy to understand at a glance.
Show the workflow, not just the output Help people see where AI fits into the actual work: what input is used, what step changes, what output is produced, and how the human reviews or applies it.
Include reusable assets Share the prompt, GPT, template, checklist, how-to guide, or example output so others can try the workflow immediately.
Place examples where work happens Post use cases in team channels, add them to onboarding materials, include them in workflow docs, reference them in meetings, or link them from playbooks and repositories.
Make ownership visible Name the person or team responsible for maintaining the use case. This helps the asset stay current instead of becoming a one-time snapshot.
Celebrate contributors ecognize the people and teams who identified, tested, and refined strong use cases. Public recognition builds momentum and encourages others to share what is working.
The more friction you remove from finding and using a proven example, the faster adoption grows.


How to build a use case repository

A repository helps use cases compound instead of disappearing into one-off conversations. It does not need to be complicated. The goal is to create a lightweight system that helps people understand what is working, what is ready to reuse, and what should scale next.
Include the minimum details needed to evaluate and reuse each use case:
  • Workflow or step improved
  • Role or team using it
  • Owner
  • Impact / value
  • Complexity / effort
  • Frequency
  • Readiness
  • Reusable assets
  • Evidence or signal
  • Date last updated
It can also help to classify use cases by readiness:
Ideas Raw submissions that still need testing or validation.
Validated workflows Workflows that have been tested, standardized, and owned by a team or Internal Champion.
Enablement-ready solutions Packaged use cases that include the assets, examples, guardrails, and talk track needed for broader rollout.
Organize the repository by role, workflow, team, or business priority so people can find examples relevant to their work. The repository should not just be a list of wins. It should help the organization decide what to reuse, what to improve, and what to scale.

Next steps for Champions

To keep momentum moving, focus on closing the loop from discovery to reuse.
1. Run a use case workshop Pick one team or department. Identify recurring workflows, evaluate them by impact and complexity, and choose one to three candidates to test.
2. Validate the strongest examples Look for credible evidence of activation, repeat usage, workflow change, and business relevance. Do not overclaim. Show what you can support.
3. Package the use case Turn the workflow into a reusable asset with clear inputs, steps, outputs, examples, guardrails, and an owner.
4. Share it in the right format Use a demo to build belief, an artifact to reduce friction, or a lab to build confidence. Pair demos with handoff assets whenever possible.
5. Add it to a repository or GPT Create a central place where teams can find, reuse, and adapt validated examples.
6. Surface progress regularly Share updates that explain the workflow, the strongest evidence, what changed, why it matters, and what support is needed next.
7. Refresh and maintain Review use cases regularly. Update outdated prompts, remove stale examples, spotlight new wins, and make sure each priority use case has an owner.
