Measuring impact and ROI

Measuring impact and return on investment

Define how you will measure success—and involve executive and functional leaders in that definition. When leaders link ChatGPT to company‑level objectives and commit to reviewing results, it anchors the rollout to strategy, clarifies expectations, and provides a shared understanding of value.

Anchor first on adoption metrics

The first step to measuring impact is monitoring adoption and product usage metrics, like number of active users, frequency of use, or number of messages. These metrics help you understand whether teams are actually engaging with ChatGPT, where momentum is building, and where additional support may be needed. Enterprise Owners and Admins can see usage data for their teams in their Workspace Settings. 💡 You can export usage data as a CSV. Use ChatGPT to combine other data sets, such as departmental data, with your usage data.

Run an impact survey to get deeper insights from users

While usage data can show what’s happening, an impact survey helps you understand how ChatGPT is transforming work on the ground. Qualitative results not only help validate the value of ChatGPT, but also provide compelling stories and proof points to share with stakeholders and fuel broader adoption.
After a period (e.g. 60–90 days), survey users for perceived impact. Ask employees how many hours ChatGPT is saving them per week on average, or how it has improved their work quality. Also capture anecdotes of success – stories of tasks that went from days to hours, for example – to supplement the numbers.

Measure the ROI of high-impact use cases

Along with your impact survey, it’s important to connect bottom-up time savings and productivity gains with top-down business outcomes. As you collect use case data, roll it up to show how those efficiencies contribute to broader goals like increased revenue capacity, improved NPS, or faster cycle times. This creates a clear throughline from individual workflows to strategic business objectives.
  • Identify metrics and establish a baseline: Pinpoint the key performance indicators (KPIs) that align with your goals. Before or during rollout, measure the baseline (current state without ChatGPT) for these metrics to quantify ChatGPT’s impact.
  • Turn time saved into business value: Estimate hours saved by ChatGPT in specific tasks (e.g. drafting, summarizing, research), and convert that into cost savings or added capacity. Example: If ChatGPT reduces a 100-hour monthly workflow by 30%, that’s 30 hours back to the team—quantify what that time is worth.
  • Refine as you go. Expect your definition of success to shift. Early on, focus on efficiency; later, track quality, creativity, or impact on key goals.
With strong leadership support, robust enablement, clear communication, prudent governance, and ongoing iteration, ChatGPT can become a powerful productivity and innovation lever across the workplace. The journey doesn’t end at launch – but a well-executed launch sets the foundation for long-term transformation.
