Workspace Agents work best when they are built around one clear, repeatable campus workflow.
A good agent is not just a better prompt. It has a job, a user, trusted knowledge sources, clear steps, review points, and an owner who can improve it over time.
Use this guide to design a Workspace Agent that is focused, reviewable, and useful for higher education teams.

Start With One Job

The first step is to choose one specific workflow.
Broad agents are hard to trust because they can drift across too many tasks, policies, and audiences. Focused agents are easier to test, review, and improve.
Instead of:

  • Help first-year students prepare for advising appointments
  • Help faculty draft AI-aware assignments and rubrics
  • Help graduate students create a first-pass literature review plan
  • Help a department prepare a recurring program review packet

Define the User and Moment

Agents are most useful when they support a specific person at a specific point in a workflow.
Before building, ask:
  • Who is using the agent?
  • What are they trying to accomplish?
  • What information do they already have?
  • What information does the agent need?
  • What output should come next?
  • What would make the workflow easier to complete?
For example, an advisor preparing for a student meeting needs something different from a student practicing for an interview. A faculty member redesigning an assignment needs something different from an instructional designer reviewing requests across departments.
The more specific the moment, the easier it is to build the agent well.

Choose Trusted Knowledge Sources

Higher education workflows often depend on accurate institutional information.
Before giving an agent access to files or tools, decide what sources it is allowed to use. These might include advising guides, course catalogs, student handbooks, policy documents, rubrics, research guides, training materials, FAQs, or department procedures.

The agent should also know what to do when it does not have enough information.
For example:
If the answer depends on university policy and you do not have an approved source, say that you cannot confirm the answer and recommend that the user check with the relevant office.

Map the Workflow and Review Points

A good agent follows a repeatable path.
For many campus workflows, the process might look like this:
  1. Ask what the user is trying to do.
  1. Identify what context is available.
  1. Use approved sources or tools.
  1. Draft the first output.
  1. Check for missing information, risk, tone, and accuracy.
  1. Pause for human review when needed.
  1. Produce a final draft, summary, plan, or recommendation.
Start with read-only tools when possible. Add write actions only when permissions, review steps, and ownership are clear.
For many higher education agents, the safest first version is draft-only. The agent prepares the work. A person decides what happens next.

Set Green, Yellow, and Red Boundaries

Before sharing an agent, define what it can do directly, what needs review, and what it should not do.
🟢 Green: the agent can do this directly.
Examples:
  • Draft meeting agendas
  • Summarize approved materials
  • Organize submitted forms
  • Create checklists
  • Suggest follow-up questions
🟡 Yellow: the agent can draft or recommend, but a person should review.
Examples:
  • Draft student-facing messages
  • Interpret policy from approved sources
  • Flag possible risks
  • Prepare recommendations
  • Summarize sensitive internal context
🔴 Red: the agent should not do this.
Examples:
  • Make final degree decisions
  • Approve exceptions
  • Update official records without approval
  • Invent experience, credentials, or metrics
  • Handle emergencies without escalation
The goal is not to make the agent overly cautious. The goal is to make it trustworthy.

Test Before Sharing

Do not only test easy examples.
Use realistic cases, messy cases, ambiguous cases, and cases where the agent should refuse or escalate.

For example, if a student asks, "Do I have enough credits to graduate next semester?" an advising agent should not make a final determination. It should explain that graduation eligibility requires advisor or registrar review and route the question to the right person.
Agents should be tested for judgment, not just fluency.

Pilot, Own, and Improve

Start with a small pilot before sharing an agent broadly.
Choose a group that understands the workflow and can give useful feedback. For example, pilot an advising prep agent with advisors, a course design agent with faculty already using AI, or a career prep agent with a small group of students and career coaches.
Every agent also needs an owner. Someone should maintain the knowledge sources, review feedback, update instructions, monitor quality, and decide when the agent should change.
